I took over a live AEM platform that serves several markets, from the vendor who was leaving. The site never went down. Then I designed the support model and ran it across eight workstreams.

The challenge

CEAT Specialty runs a live, multi-market enterprise AEM platform. It had to move from an outgoing vendor to a new team without any downtime, and then keep being maintained, enhanced and supported.

What I did

First came knowledge transfer. I kept a risk tracker, a queries register and regular status reviews. After that I set up BAU (business as usual) in sprints, with daily stand-ups and a weekly governance meeting with the client. The work was wide: new market pages, dispatcher configuration, CI/CD on Adobe Cloud Manager, AWS, QA, P1 incidents with root cause analysis, Core Web Vitals and technical SEO.

Results

The handover completed with zero downtime. In about four months the team delivered 47 items across eight workstreams. Along the way: 26 knowledge-transfer sessions, 35 tracked risks, 28 access items and around 107 governance touchpoints.
